Ponyprog error

Hello. I'm trying to use ponyprog to read the eeprom from my original xbox. However, when I click the read button, it says "busy busy or hardware error". I made sure that no devices are connected other than the wire in the serial port. Can someone please help me fix this problem? Thanks for your help!
